Why AI is not enough to fix diversity in Talent Acquisition

Artificial intelligence is becoming an increasingly common tool in recruitment, promising faster and more efficient hiring processes. However, recent research shows that relying solely on AI will not solve the persistent diversity challenges in talent acquisition.

A growing body of evidence suggests that AI recruitment tools can perpetuate and even amplify existing biases if they are trained on historical hiring data that reflects past discriminatory patterns. When AI systems learn from data generated by biased human decisions, they tend to replicate those decisions at scale.

The promise and the problem

AI tools offer genuine benefits in recruitment. They can reduce the time spent on administrative tasks, help standardise evaluation criteria and identify candidates who might be overlooked by human reviewers. When designed and deployed thoughtfully, AI can support more consistent and objective assessment processes.

However, the evidence also shows that AI tools can introduce new forms of bias. Amazon's well-documented experience with an AI recruitment tool that systematically downgraded applications from women is one high-profile example. The tool had been trained on resumes submitted over a ten-year period, most of which came from men, reflecting the male dominance of the tech industry. The result was a system that learned to penalise female candidates.

What the research shows

Recent research from the National Bureau of Economic Research found that AI hiring tools used by large employers showed significant variation in their impact on diversity outcomes. Some tools improved diversity by reducing the influence of factors correlated with race and gender. Others reduced diversity by amplifying patterns in historical data.

The key variable was not whether AI was used, but how it was designed, what data it was trained on, and how its outputs were interpreted and acted upon by human decision-makers.

What organisations need to do

Effective use of AI in talent acquisition requires more than deploying a tool. It requires understanding what the tool is optimising for, auditing its outputs for disparate impact, and maintaining human oversight of consequential decisions.

Organisations also need to address the upstream conditions that shape the data AI learns from. If your talent pipeline lacks diversity, AI trained on that pipeline will perpetuate the gap. Fixing the pipeline requires addressing barriers to entry, broadening sourcing strategies and reviewing the criteria used to define a strong candidate.

At Equi Consultancy Partners, we work with organisations to design talent acquisition processes that are both efficient and equitable. AI can be a valuable tool in that process, but it is not a substitute for intentional inclusion strategy. If your organisation is exploring how to use AI responsibly in recruitment, we welcome the conversation.
